Why We Can’t Scale Human Processes Like Machine Processes

You can scale a server by doubling its CPU cores. You can’t scale a person by doubling their brain.
In enterprise life, we often treat complexity as a problem of scale. More people. More hours. More meetings. More artefacts. The assumption is: With enough capacity, any challenge can be solved.
But people don’t scale like machines, as someone was told me “Just because one person can have a baby in nine months, nine people can’t have a baby in one month”.
We hit cognitive ceilings. And we hit them surprisingly early.
Working Memory: The Four-Item Limit
Cognitive research shows that our working memory – the mental space where we juggle active information – is extremely limited. While George Miller’s 1956 paper famously suggested we could hold “7±2” items at once, more recent studies have narrowed this to just 4 discrete elements for most people, especially under pressure or uncertainty (Cowan, 2010; Fukuda & Vogel, 2009).
We can stretch this limit through chunking – grouping information into meaningful clusters. A phone number becomes “555-1234” instead of seven random digits. But chunking depends on experience, familiarity, and context. It’s fragile, and it soon fails when dealing with novelty or ambiguity.
The Scaling Illusion: Adding People Doesn’t Add Capacity
One common managerial reflex is to scale complexity problems by adding people. But human cognition doesn’t scale linearly:
Two people don’t give you 2x the problem-solving power – they give you two separate four-item limits, plus coordination overhead.
Three or more people start introducing communication loss, context drift, and decision latency.
Ten people in a room doesn’t multiply intelligence – it splits attention, dilutes ownership, and often produces lowest-common-denominator thinking.

(Pair programming  is a rare case of scaling out that often works – two brains, each attending to different aspects of the same task, closely aligned, tightly looped. You’ve scaled out, not up – extending attention, not multiplying capacity. However not all pairs work well, and though engaging, productive and satisfying it is mentally quite exhausting. I have seen technique done well not just with programming, but also paired Business Analysts, and test designers, one writing, one tracking cross-cutting concerns.)

Complexity Without Abstraction Is Literally Unthinkable
To manage more than four active concepts, we have to abstract. We need to put things in boxes. We name the box and use that in place of the parts.
“Authentication” becomes one concept, even though it includes policy, cryptography, UX, backend infrastructure, and compliance.
“Customer journey” becomes a single artefact, even though it spans multiple teams, touchpoints, and assumptions.
Abstraction is necessary. But it hides risk. When complexity accumulates behind abstractions – and when teams aren’t aligned on what’s inside the box – things break.
This is the paradox: you need abstractions to manage complexity, but those same abstractions make complexity harder to detect.

The Scaling Inflection Point
Here’s a principle we think more organisations need to understand:
Every system – technical, organisational, or procedural – has scaling inflection points.
Before the inflection point, the current approach works. Beyond it, it doesn’t – no matter how competent the people are.
Some examples:
A spreadsheet manages tasks well – until the team grows past 10.
A decision log is manageable – until it has 200 items, at which point it becomes a compliance artefact, not a working tool.
A lightweight approval process works – until the number of stakeholders or dependencies reaches a tipping point, and it collapses into gridlock or chaos.
These points aren’t always visible in advance. But when you hit one, you need more than scaling – you need a phase shift in how the system operates – this is a scaling inflection point.
This is where human limits collide with organisational ambition; pretending it’s just a tooling problem is how bad decisions get made.

Evidence-Based Limits: Just How Much Can We Handle?

We can’t prioritise 100 items. We can’t reason about 10 interdependent goals. No brain, no matter how brilliant can do this, they aren’t built for that. We do, however, pretend to do it. We build backlogs no one can meaningfully read. We create priority matrices that no one uses. We run 4-hour planning meetings that barely cover 15% of the issues and resolves little.
This isn’t a failure of effort. It’s the inevitable result of ignoring the limits of cognition, and we often burn a lot of effort and money by being afraid to admit our perfectly normal limits.

What We Learn from This
Stop designing systems that depend on humans doing the impossible.
You can’t meaningfully track 200 decisions without help.
You can’t hold a 15-person workshop and expect deep alignment.
You can’t treat a dashboard of 30 metrics as a control system.
Use abstraction and summarisation intentionally.
Build check-in mechanisms that test what people actually understand – not what they nodded along to.
Encourage documentation to evolve with discovery – not predict it in advance.
In any list all items should be at or refer too the same level of abstraction
 
Redesign at the scaling inflection points.
When the old way starts to break, don’t throw people at it.
Shift the architecture. Redesign the rules. Rethink the expectations.
Build systems that work with our limits – not against them.
Governance should scaffold attention.
Design artefacts should work within or reduce cognitive load.
Communication must respect, and should reduce interpretation debt.
We can’t scale our brains. But we can design systems that don’t punish them for being human.
